The listening year

2017 — Edinburgh & Glasgow

We spent twelve months embedded in three NHS Scotland leadership teams, observing how decisions moved from boardroom to ward. The discovery was uncomfortable: most leadership development programmes were teaching skills that leaders already possessed. What was missing was a shared language for disagreement — a way to surface conflict before it calcified into politics. That insight became the seed of our Constructive Friction model.

The first framework

2018 — Formal launch

We published our initial diagnostic tool — a structured conversation protocol that leadership teams use before any strategic planning session. Rather than personality tests or competency matrices, it asks leaders to articulate their assumptions about the future and then map where those assumptions diverge. The divergence map, not the strategy document, became the starting point for our engagements. Two energy-sector clients piloted the approach and reported measurably faster alignment on capital allocation decisions.

Scaling without diluting

2019–2020 — Growth phase

Demand grew, but we resisted the temptation to franchise our method. Instead, we trained a small cohort of associate consultants through a nine-month apprenticeship model. Each associate co-facilitated at least fifteen sessions before leading independently. This decision kept quality high and allowed us to work with mid-market firms who needed the same rigour as FTSE boards but at a pace suited to founder-led cultures.

The pandemic pivot

2020–2021 — Remote adaptation

When face-to-face facilitation became impossible, we rebuilt our entire diagnostic process for asynchronous delivery. Leaders recorded short video reflections, which we analysed for assumption patterns before bringing the team together on screen. Surprisingly, the asynchronous layer produced richer data — people were more candid when they could speak without the social pressure of a live room. We kept this hybrid model permanently.

The depth expansion

2022 — New capabilities

Clients began asking us to stay longer. Initial engagements of six weeks stretched into six-month partnerships. We responded by developing two new service layers: succession architecture (helping boards design leadership pipelines that reflect future strategy, not past success) and cultural alignment audits (mapping the gap between stated values and observed decision patterns). Both services use the same assumption-mapping methodology at their core.

Where we stand now

2024–present

Today we work with leadership teams across the United Kingdom and Northern Europe. Our engagements range from intensive two-day diagnostic sprints to year-long transformation partnerships. We remain deliberately small — never more than six active engagements at once — because the depth of attention we bring is the product itself. Every engagement begins with the same question we asked in that Edinburgh hospital ward in 2017: what are you assuming, and where do you disagree?

Assumption diagnostics

A structured process that surfaces the hidden beliefs driving your leadership team's decisions. We map where assumptions align, where they diverge, and where they contradict your stated strategy. The output is a visual divergence map that becomes the foundation for every subsequent conversation.

Constructive friction facilitation

Most teams avoid conflict or handle it badly. We teach a third way: structured disagreement that produces better decisions without damaging relationships. Our facilitators guide leadership teams through real strategic questions using protocols designed to make dissent productive rather than personal.

Succession architecture

Traditional succession planning asks who could fill a role. We ask what the role should become. By connecting leadership pipeline design to future strategy, we help boards build leadership capacity for challenges that have not yet arrived. This work typically spans three to six months and involves both board-level and emerging-leader cohorts.

Cultural alignment audits

Values statements are easy. Living them is hard. We observe decision-making patterns across your organisation and produce a candid report on where culture and strategy are aligned — and where they are working against each other. The audit includes specific, actionable recommendations, not abstract cultural aspirations.

How an engagement unfolds

Every partnership begins with a confidential conversation — usually ninety minutes — where we listen to your situation without proposing solutions. We then conduct individual assumption interviews with each member of your leadership team, typically six to twelve people, over two weeks.

The divergence map that emerges from these interviews is presented to the full team in a facilitated half-day session. This is often the most valuable moment: leaders see, sometimes for the first time, where their colleagues' mental models of the future differ from their own.

From there, we design a bespoke engagement plan. Some clients need a single facilitated strategy sprint. Others need ongoing coaching and cultural work. We never prescribe a fixed programme — the shape of the work follows the shape of the challenge.

A note on evidence

We do not publish client names without permission, and most of our clients prefer confidentiality. What we can share is this: across twenty-seven completed engagements since 2018, every client has reported that the assumption-mapping process surfaced at least one strategic blind spot that the leadership team had not previously articulated.

Executive coaching focuses on individual leaders. Our work focuses on the collective — the assumptions, conflicts and alignment patterns of the leadership team as a system. We sometimes recommend individual coaching as a complement, but our core engagement is always team-level.
